Running short-staffed: keeping service quality when you can't hire

1. Let guests do the ordering (they prefer it anyway)

The largest single time cost for a lean floor team is order-taking: the walk to the table, the wait while the table decides, the walk to the terminal. QR ordering removes most of it. Guests scan, browse, and order the moment they’re ready; the ticket goes straight to the kitchen. Your servers stop being couriers and start being hosts.

2. Kill the paper ticket

With a short kitchen, a lost or misread ticket costs double: the remake and the apology. A kitchen display gets every order in front of the line instantly, legibly, in the order they should fire. No handwriting, no shouting, no “who has table six”.

3. Let an AI handle the repeat questions

Allergens, spice levels, “what’s gluten free”, “what do you recommend”. On a full night those questions consume an entire staff member’s worth of minutes. 4. Rethink sections around the new workload

Once guests self-order, a server’s job shifts from taking orders to running food, reading tables and fixing problems. Most restaurants can widen sections by two to three tables per server without quality dropping, because the mechanical work left per table is smaller. Re-cut the floor around that reality instead of the old one.

5. Make payment self-serve too

The end-of-meal wait, for the bill, then the machine, then the split, is another server round-trip per table. Table payment from the guest’s own phone, with tips and splits built in, hands that time back and turns the table faster at the exact moment turnover matters most.

6. Measure tips and hours without a spreadsheet

Lean teams burn out when the admin lands on the same tired people. Shift tracking and automatic tip attribution mean closing doesn’t end with an hour of arithmetic.
